I had a similar problem in my Mountaineer. There is an actuator inside the dash from the ouside that directs the airflow. When it starts to go bad , sometimes it wont open or close and send the airflow to the right vents.
I am pretty sure thats what it is, since you said you could hear the vents open and close. They hit me up for $800. Because you have to take the hole dash out. I made the shop show it to me and that's what it was.

That happens a lot of times on the new ones. Let me ask someone in trim repair in the shop. That is where they repair them. Ill try to find out something tomorrow. I think it is an easy fix.

Do you have the electronic/digital control? If so, go to e-bay motors and put 230486348127 in the search. There is also a seller from Tenn. who rebuilds these units. I have the same problem on '03 F-150, so I had repairmen in shop to pull it out and get the part number off of it. I goggled it and came up with the reconditon service on e-bay. Nobody at the plant has anything that can test this part. If you do have the electronic unit keep me informed, I plan on either using the guy from California or driving to Tenn. sometime soon. Plus I know three other people who have this problem.

Before you buy anything, look to make sure that your vacuum lines are connected to the air box under the dash. I believe that vacuum controls the air flow door that diverts the air from the fronts vents to the floor or the defrost. My F-150 had the same problem and it was a vacuum line that was bad.
Unfortunately, you will have to disassemble a lot to get to it. They put them in on line 4 near the seat belt jobs. They call them plenums on the line. Look to see how the lines are connected to the vacuum actuators. Also, there are more than one option for those. Any of the operators on those jobs can tell you which one you have by the options on your Sport Trac.
I hope this helps.

I fixed a 04 explorer for a friend from lap bodyshop that came to ktp with me, his needed the actuator that is under the dash just to the right of where your right knee is when you are in the drivers seat. I had to take the dash out to fix it, it took about 4 hours including my union break and it was right before I had my hip surgury so it is not too bad of a fix. Part cost about a hundred dollars plus another hundred to put it in.

I talked to repair man Bruce over in trim repair and he said it probably is 1 of the vacuum lines either being disconnected or 1 of them has been melted in a certain spot. He said its probably losing pressure. You can private message me your # and I can forward it to him. He said he would be glad to help you out. Hes been doing that job for many years so he should know what it is.
